AEO vs SEO, What Actually Changes, and What Doesn't

AEO and SEO share most of the same work. Here is the part that genuinely differs, the part that is the same job renamed, and where to spend first.

SEO optimizes for a ranked list of links; AEO optimizes for being quoted inside an AI-generated answer. About 80% of the work is identical, technical health, clear content, entity consistency, authority. The real differences are page structure, schema depth, and how you measure success, since there is no position number to track.

The AEO-versus-SEO framing sells consulting and misleads buyers. Most of what makes a page citable in ChatGPT is what made it rank in Google, and the vendors describing them as separate disciplines usually want to sell you a second retainer.

Here is the part that genuinely differs.

What is actually the same?

Both depend on the page being crawlable, fast, and served as real HTML. Both depend on content that answers the question someone actually asked. Both depend on authority, models retrieve from pages that already rank, so a page invisible to Google is largely invisible to AI search too.

This is the load-bearing point: AEO is not a way around ranking. If you cannot get into the top results, restructuring your page for extractability changes very little, because nothing is retrieving it.

The unit change is the one that alters how you write. Google indexes pages; a language model retrieves passages. A page that ranks well because it comprehensively covers a topic can still lose the citation to a competitor who answered the specific question in one clean sentence.

What does that mean for the page?

Three changes carry most of the effect:

  1. Answer before elaborating. Put a 40-to-60-word factual answer immediately after the heading, then explain. A model extracting an answer takes the first passage that resolves the question. If yours arrives after 400 words of context-setting, a competitor’s arrives first.

  2. Question-form headings. Models match a user’s question to the heading that phrases it the same way. “How much does staff augmentation cost?” is retrievable in a way that “Pricing” is not.

  3. Facts models can lift. Specific numbers, dates, named tools, real ranges. “Fast turnaround” is unquotable. “Two weeks from signed scope” is a sentence a model will reproduce with attribution.

The uncomfortable corollary: a page written this way gets read without being clicked more often. That is the trade. You are buying being named in the answer rather than a visit, and for high-consideration purchases being named is usually worth more than the session.

What does that mean for measurement?

There is no rank tracker for ChatGPT, and anyone selling you an “AI rank” number is selling a sample of one. What you can do:

  • Keep a fixed list of the 20 questions your buyers actually ask, run them against the major models on a schedule, and record whether you are named and what is said about you.
  • Watch referral traffic from chatgpt.com and perplexity.ai in analytics. It is small for most sites and it is real.
  • Track brand-name search volume. Models frequently name a business without linking it, and the resulting demand shows up as branded search, not referral.

Accept that this is coarser than rank tracking. Precision here is mostly fictional.

Where should you spend first?

If your commercial pages are not indexed, AEO is the wrong project. Fix crawl and index coverage first, because nothing else matters until the pages exist as far as retrieval is concerned.

If they are indexed and ranking, the AEO work is small and mostly one-off: add answer blocks to the money pages, make entity data identical everywhere it appears, add Organization, Service and FAQ schema, publish an llms.txt. That is a project, not a retainer.

If they are indexed and not ranking, the problem is authority, and no amount of structuring fixes it. That is a links and reputation problem.

The honest summary

AEO is not a discipline replacing SEO. It is a set of structural and measurement changes layered onto SEO that reflect how retrieval-based answers get assembled. Budget it as a project, run it against pages that already rank, and be sceptical of anyone quoting you a monthly fee for “AI visibility” without first showing you your index coverage.

For most businesses the honest answer is that the split is artificial, because roughly 80% of the work (technical health, useful content, entity consistency, authority) serves both. Budget the AEO-specific portion at whatever it costs to restructure your money pages and add schema, which is usually a one-off project rather than a monthly line item.

How do I measure AEO when there is no rank tracker for ChatGPT?

Measure citation presence rather than position. Ask the models a fixed set of buyer questions on a schedule, record whether you are named and what they say about you, and watch referral traffic from chatgpt.com and perplexity.ai in your analytics. Does AEO work for local businesses?

Yes, and entity consistency matters more for local than anything else. If your name, address and phone number differ across your site, your Google Business Profile and directory listings, models cannot resolve you as one business and will hedge or omit you.

Can a small site win at AEO against bigger competitors?

More easily than at traditional SEO, because models reward a clean extractable answer over domain size on specific long-tail questions. It is still not a substitute for authority, you will win narrow questions before broad ones.

How long does AEO take to show results?

Structural fixes can surface in weeks because models re-crawl and re-retrieve frequently. Being consistently named for competitive commercial questions takes months and depends on the same authority signals that drive rankings.
